I've already got a full set of Milwaukee drills and impacts. Should I consider adding the M12 subcompact to my collection, or is it not worth it?

Absolutely, I think the M12 subcompact is worth it! Even if you end up not liking it, you could always resell it. Plus, it’s super handy for delicate tasks, especially if you're working on cars or bikes.
I personally love my M12 stubby impact, it’s now my go-to for most projects, though there are some really tough jobs my M18 can handle better. Definitely invest in the 5.0 HO battery; it makes a huge difference. Just keep in mind, the subcompact is more limited than the M18 in power.
I switched to M12 from an older Makita 10.8v setup and found them to be really small and lightweight, which is great for tight spaces. However, I was a bit surprised by how big the current M12 Fuel drill is compared to what I expected. If you're looking for a compact option, you might want to jump on it!
